In-House, Agency, Freelancer, or Fractional: How Should B2B and Service Businesses Get Marketing Help?
Most B2B and service businesses hit the same wall eventually: the founder or ops lead has been doing marketing on the side for long enough, and it’s time to bring in real help. The problem is nobody tells you there are four different ways to do that, each with a genuinely different trade-off โ not just a different price tag.
Here’s how the four options actually compare, and how to think about which one fits where you are right now.
Option 1: Hire an in-house Marketing Manager
This is the traditional answer, and for the right business at the right stage, it’s still a good one. You get someone fully dedicated to your business, who builds deep institutional knowledge over time and is always available when something urgent comes up.
The trade-off is cost and range. A full-time marketing manager is your highest fixed cost of the four options once you add salary, super, and overhead โ and you’re betting on one person’s particular mix of skills. If they’re a strong content writer but weak on paid ads, that gap is now your gap too, until you hire around it.
It also takes time to hire well. A bad marketing hire is an expensive, months-long detour.
Option 2: Bring in a marketing agency

An agency gives you a full bench of specialists under one retainer โ someone for strategy, someone for design, someone for paid media. That range is the real appeal: you’re not limited by one person’s skillset.
What you give up is context and ownership. Agencies are managing multiple clients, and even a good one will never know your business the way someone sitting inside it does. Output can start to feel templated, and retainers have a habit of creeping upward without a proportional jump in what you’re getting back.
Option 3: Hire a freelancer

Freelancers are the cheapest way to get a specific job done โ a landing page, a batch of ad creative, a set of blog posts. If you already know exactly what you need and just need hands to build it, this is often the most efficient option.
What freelancers don’t give you is strategic oversight. There’s no one thinking about how the landing page fits your positioning, or whether the blog posts are actually building toward anything. This is the newer option, and it’s worth understanding on its own terms rather than as a compromise between the other three.

The result is senior strategic thinking without the cost of a full-time salary, and hands-on execution without losing the context an outsourced agency never quite gets. The honest trade-off: they’re not in the building five days a week, so it works best when the cadence is matched to what your business actually needs.
